Step 1: Track the Pattern
For one week, note every time you think: "This always takes longer than it should."
Don't just track your own frustrations: ask your team where they consistently hit delays.
Step 2: Follow the Handoffs
Look at where work passes between people or departments. Bottlenecks love to hide in transitions.
Ask yourself:
Where do projects consistently slow down?
What requires multiple rounds of back-and-forth?
Where do people wait for decisions or approvals?
Step 3: Apply the Growth Test
For each potential constraint, ask: "If revenue doubled tomorrow, would this break first?"
The system that would fail under 2x volume is probably already limiting you at current volume.
Step 4: Get Brutally Honest
The hardest part isn't finding the bottleneck: it's admitting when the constraint is you.
Are you:
The only person who can make certain decisions?

System Constraints
The situation: Technology, tools, or infrastructure can't handle current (or desired) volume.
The solution: Upgrade strategically, focusing on the constraint first rather than trying to fix everything.

Making the Fix Stick
Identifying the bottleneck is step one. Making sure it stays fixed requires three commitments:
1. Measure what matters. Track the metric that tells you whether the constraint is truly resolved. Don't assume: verify.
2. Build in buffers. Design capacity for 20% more than you currently need. Growth shouldn't recreate the same bottleneck.
3. Schedule constraint reviews. Every quarter, ask: "What's limiting us now?" Constraints evolve as businesses grow.
